A Performance Max dashboard can show thousands of clicks, an acceptable cost per conversion and a campaign that appears to be learning successfully. Meanwhile, the sales team may have little to show for the spend. Before turning the campaign off, ask whether the campaign is finding the wrong people or merely being rewarded for the wrong actions.
That distinction is central to Performance Max optimization. Google’s automated campaigns use the conversion goals and signals advertisers supply. If those signals poorly represent revenue or qualified demand, the reporting can reward behaviour that looks valuable but does not help the business.
The problem can begin with the definition of a conversion
In local lead generation, Lead Experts often inherits accounts where button clicks, contact-page visits or extremely short phone calls are counted alongside genuine inquiries. Founder Vaibhav Kandpal says this is common in industries such as plumbing and physiotherapy, where one irrelevant inquiry can be very different from an actual bookable appointment.
Google Ads can record these actions as conversions because an advertiser configured them that way. That does not make every event a qualified customer lead. Start by reviewing which actions are marked primary, which influence bidding, how calls are measured, and whether a completed form submission is confirmed rather than inferred from a button press.
A 30-second call threshold may be a useful initial screen for some service businesses, but duration cannot establish purchasing intent on its own. Where possible, connect calls and forms to CRM outcomes such as qualified leads, appointments or closed business.
Examine whether the traffic matches the business goal
A recent r/PPC discussion described an ecommerce advertiser reporting large amounts of YouTube and Display activity without purchases. That anecdote is not proof that the inventory itself is low quality. It does illustrate a useful diagnostic question: Which channels are actually contributing to the desired result?
Performance Max spans Google Search, Shopping-related inventory, YouTube, Display, Discover, Gmail and Maps where eligible. Review channel performance, asset groups, product data and search-term insights rather than relying only on a blended account-level conversion number.
A plumbing business looking for urgent repair inquiries has a different intent profile from a retailer showcasing a large product catalogue. Search campaigns can offer more direct keyword control for explicit service demand. Shopping and Performance Max may be effective for eligible ecommerce assortments, especially with sound product data and strong transaction signals. No format wins by default.
Clarify who qualifies before buying more traffic
The campaign also needs to understand the business. A physiotherapy clinic might accept direct payments but not a particular insurance programme. A home-services company may cover some neighbourhoods but not others. If those limitations remain invisible until someone calls, the ad can attract enquiries that the business cannot serve.
Kandpal recommends making material restrictions, payment conditions and sensible price ranges clear when they are relevant. This may reduce raw lead volume while improving the fit of the people who do convert.
Landing pages and forms should support the same qualification. Relevant questions can identify the service required, location and eligibility before the inquiry reaches the sales team. Keep the journey simple enough for legitimate prospects and follow applicable privacy and advertising rules.
Inspect bidding and campaign settings
Once measurement and relevance are checked, review budget, bidding goal, target values, geographic targeting, URL expansion, product feed health, creative quality and audience signals. A campaign optimizing for conversion count may make different choices from one optimizing for verified value.
Performance Max provides controls including brand exclusions, negative keywords for eligible Search and Shopping inventory, URL exclusions and brand-suitability settings. These controls have limitations, so check the current Google Ads interface and documentation rather than assuming either complete automation or complete manual control.
Avoid accepting every automated recommendation without understanding its effect. A recommendation can be appropriate for one business and inconsistent with another company’s commercial priorities, margins or lead qualifications.
Look for problems after the click
Campaign diagnostics should include the sales journey. Can visitors find the right service? Are forms working? Does the receptionist answer calls during advertised hours? Does the CRM reject certain leads before an agency ever sees them? Are prices, appointments or coverage restrictions explained clearly?
In Kandpal’s experience, lead quality issues frequently involve more than bidding. In some inherited accounts, inflated conversion dashboards obscure customer eligibility rules or an ineffective handoff from advertising to the business.
That is why a genuine audit compares Google Ads data with received enquiries and, when available, sales or appointment outcomes. Good reporting may reveal shortcomings in the campaign, the website or the internal business process.
Test a better structure instead of constantly resetting campaigns
A useful Performance Max audit should produce a limited set of measurable hypotheses. For example, the team might improve the conversion definitions, restrict irrelevant landing URLs, revise product or creative assets and compare channel outcomes over a sensible period.
For a local service business with clear high-intent keywords, running Search alongside or instead of PMax may be worth testing. For a retailer, feed improvements or a Shopping comparison could be more informative. Budget and learning history affect how confidently these tests can be interpreted.
Constant restructuring prevents clean evaluation. Give campaigns reasonable observation time, annotate material changes and account for seasonality, competition and changes in pricing or offers.
Judge Performance Max by the result the business can use
Neither cheap clicks nor impressive platform conversion totals establish success. A better performance review separates meaningful leads from softer actions, checks the cost of each qualified opportunity and considers whether that opportunity can become revenue.
The right Google Ads management strategy should identify whether Performance Max has a specific role in the account. Automation is useful when it is guided by sound measurement, clear business qualification and careful testing. Without those foundations, optimizing harder can simply scale the wrong result.
